An AI pilot can produce impressive results with a small document set and an engaged team. Production begins when inputs are incomplete, users change, systems fail and decisions have consequences. Forward-deployed engineering closes that gap by keeping process and engineering work close to actual use.
Define success in business terms
Model metrics are not enough. Define the intended process outcome: lower lead time, less rework, more complete handoffs or faster response. Add quality boundaries for extraction, classification or recommendation and distinguish critical from tolerable failures.
A fixed evaluation set includes normal cases, exceptions, poor input and deliberately difficult boundaries. Run it after every material change.
Build real integrations
A demo upload often bypasses identity, authorization and system-of-record questions. Production needs controlled connectors, validated tools, idempotency and explicit failure paths. Write actions often begin as drafts or approval requests before greater autonomy is justified.
The team must understand operational realities alongside APIs: maintenance windows, master-data quality, support paths and cross-functional dependencies.
Redesign human work
A human-in-the-loop step works only when the person has context, time and decision authority. A stream of actions requiring superficial confirmation is not control. Design the view, priority and escalation with the people who will use it.
Training covers limits as well as controls: when is output uncertain, how is it corrected and when must work move to manual fallback?
Prepare operations
Google SRE frames reliable launches as a shared readiness activity. For AI, the runbook includes model and prompt versions, knowledge sources, cost limits, rate limits, backups, monitoring and incident ownership.
The NIST AI RMF Playbook treats governance, measurement and management as an ongoing cycle. After go-live, corrections, drift and new variants must feed back into evaluation and design.
Forward-deployed engineering does not mean permanent improvisation at the customer. It means exposing reality quickly and turning it into a repeatable, documented operating model.
